Why the timing matters

SAP ends mainstream maintenance for ECC at the close of 2027. Extended support runs to 2030 at additional cost, and after that security patches and legal change updates are no longer provided.

That can sound comfortably distant. In practice, a conversion typically runs somewhere between nine and eighteen months, and experienced SAP consultants become progressively harder to book as the date approaches. Organisations that begin planning in 2027 will be looking for the same people as everyone else who waited.

Starting the conversation early costs very little and gives you room to choose. We help you make the decision on evidence — what your custom code actually looks like, what your data quality actually is, and what your business can realistically absorb.

What makes a migration demanding

These are the three areas that shape almost every migration we work on.

Custom code that grew over years

Two decades of ABAP, much of it undocumented and some of it no longer used. Until somebody measures it, any estimate is an educated guess.

Data quality that surfaces late

Master data issues that teams have worked around for years tend to become visible during the first migration load, when there is least time to address them.

A cutover the business has to absorb

A single weekend covering every process and every country is where migrations become stressful. Most organisations would rather move in stages.

How we approach each of them

We measure the custom code first

Usage analysis before scoping. Code that hasn't been executed in two years is retired rather than converted, which usually reduces the estimate considerably.

Data cleansing runs in parallel

Quality issues are corrected in the source system while the build proceeds, rather than discovered during dress rehearsal.

Phased cutover with rollback points

Every phase has a defined point of return. Nothing goes live that cannot come back.

Three ways to migrate

Brownfield — system conversion

Convert your existing ECC system in place, keeping your historical data, configuration, and custom code. The quickest route, and generally the right one when your current processes work well and the goal is to reach a supported platform.

Greenfield — new implementation

Build fresh on S/4HANA and bring across the data you need. This gives you the opportunity to set aside accumulated customisation and adopt standard process. It takes longer and asks more of the business, but for some organisations it is exactly the reset they want.

Bluefield — selective data transition

Carry across the configuration worth keeping, leave the rest behind, and choose how much history comes with you. The middle path, and increasingly a popular one — though it needs the most careful scoping of the three.

There is no single right answer here.

The best approach depends on your custom code volume, your data quality, and how much process change your business is ready for. A readiness assessment answers it in weeks, and it is a far cheaper way to find out than discovering it mid-project.
